Mais trop souvent, on est pass\u00e9 \u00e0 c\u00f4t\u00e9 de l\u2019essentiel : r\u00e9fl\u00e9chir collectivement et se r\u00e9aligner sur ce qui compte vraiment.  \n\n<br\/>En Lean, on ne commence jamais une nouvelle phase sans un temps de r\u00e9flexion. Pourtant, c\u2019est l\u00e0 que r\u00e9side toute la philosophie du Kaizen : observer, comprendre, tirer les le\u00e7ons de ce qu\u2019on a v\u00e9cu. L\u2019id\u00e9e n\u2019est pas de faire un bilan fig\u00e9, mais un retour d\u2019exp\u00e9rience.<\/p>  \n\n<p>Qu\u2019est-ce qui a bien fonctionn\u00e9 ? O\u00f9 avons-nous progress\u00e9 ? Quels dysfonctionnements ont \u00e9t\u00e9 tol\u00e9r\u00e9s ? Qu\u2019avons-nous appris, collectivement, dans les moments difficiles ?<\/p> \n\n<p>Mon conseil : prenez le temps d\u2019un rituel de cl\u00f4ture avec vos \u00e9quipes. L\u2019objectif est de faire \u00e9merger les enseignements, les frustrations non exprim\u00e9es. Car c\u2019est \u00e0 partir de cette mati\u00e8re brute que vous pourrez construire une dynamique d\u2019am\u00e9lioration continue. Le Kaizen commence toujours par une posture de remise en question, y compris (et surtout) quand tout semble bien aller. <\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-6e5ac50c obeya-content-links elementor-widget elementor-widget-heading\" data-id=\"6e5ac50c\" data-element_type=\"widget\" data-e-type=\"widget\" id=\"anchor2\" data-widget_type=\"heading.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Redonner un cap collectif avec le Hoshin Kanri<\/h2>\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-b391d90 elementor-widget-tablet_extra__width-initial elementor-widget elementor-widget-text-editor\" data-id=\"b391d90\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Une fois cette \u00e9tape de recul franchie, vient le moment de choisir la direction. Ce que propose le<a href=\"https:\/\/www.iobeya.com\/fr\/blog\/implementer-hoshin-kanri\/\"> Hoshin Kanri<\/a>, c\u2019est un cadre pour que la strat\u00e9gie ne reste pas une note de cadrage ou un discours de rentr\u00e9e, mais devienne un fil rouge pour l\u2019ensemble de l\u2019organisation. L\u2019id\u00e9e centrale est simple : d\u00e9finir les priorit\u00e9s majeures de l\u2019ann\u00e9e (ce que l\u2019on appelle souvent les \u00ab perc\u00e9es strat\u00e9giques \u00bb), et les d\u00e9cliner en objectifs concrets \u00e0 chaque niveau. <\/p>\n\n<p>Ce processus d\u2019alignement n\u2019est pas un exercice descendant, fig\u00e9 une fois pour toutes. C\u2019est un dialogue. Entre la direction et les \u00e9quipes, entre le strat\u00e9gique et l\u2019op\u00e9rationnel. On ajuste, on clarifie, on affine. L\u2019enjeu n\u2019est pas d\u2019avoir un plan parfait, mais un cap lisible, compr\u00e9hensible par tous, qui puisse guider les efforts sans cr\u00e9er de confusion.<\/p> \n\n<p>\u00c0 partir de l\u00e0, plusieurs \u00e9tapes sont essentielles pour construire un Hoshin efficace et engageant. <\/p>\n\n<p>D\u2019abord, il faut commencer par formuler une vision claire et ambitieuse. Cette vision \u00e0 long terme se traduit par trois \u00e0 quatre objectifs strat\u00e9giques \u00e0 atteindre sur une p\u00e9riode de trois \u00e0 cinq ans. Pour \u00eatre op\u00e9rationnels, ces objectifs doivent \u00eatre formul\u00e9s de mani\u00e8re SMART, c\u2019est-\u00e0-dire sp\u00e9cifiques, mesurables, atteignables, r\u00e9alistes et temporellement d\u00e9finis. <\/p>\n\n<p>Une fois cette boussole pos\u00e9e, l\u2019\u00e9tape suivante consiste \u00e0 d\u00e9cliner cette vision en objectifs annuels. Ces derniers doivent servir de jalons pour r\u00e9aliser les ambitions long terme. Ils doivent \u00eatre \u00e0 la fois stimulants et atteignables, suffisamment concrets pour orienter l\u2019action au quotidien. <\/p>\n\n<p>Ensuite vient le moment de transformer ces objectifs en initiatives d\u2019am\u00e9lioration concr\u00e8tes. On d\u00e9compose alors les objectifs en actions pr\u00e9cises, attribu\u00e9es \u00e0 chaque niveau de l\u2019organisation : direction, services, \u00e9quipes terrain. Chaque entit\u00e9 doit comprendre son r\u00f4le et sa contribution dans la r\u00e9alisation de la vision globale. C\u2019est ce qu\u2019on appelle souvent la \u00ab cascade \u00bb des objectifs. <\/p>\n\n<p>Mais poser des objectifs ne suffit pas. Il faut aussi s\u2019assurer qu\u2019on avance dans la bonne direction. Pour cela, on d\u00e9finit des indicateurs de suivi, simples mais pertinents, permettant d\u2019\u00e9valuer r\u00e9guli\u00e8rement la progression des actions engag\u00e9es. Pas comme une formalit\u00e9 de plus, mais comme un v\u00e9ritable cadre.
