osons le mot, une spiritualit\u00e9. C&rsquo;est un vrai principe d&rsquo;organisation d&rsquo;entreprise, fond\u00e9 sur des concepts, des valeurs, des philosophies.  \n\n<\/p><p>On le symbolise avec les 4P : Philosophie, Process, People et Probl\u00e8me.  \n\n<\/p><p>Le 1er P, c&rsquo;est la Philosophie. Le 2e, ce sont les Process : parce que si on n&rsquo;a pas de process efficients dans nos entreprises, dans tous les domaines confondus (vente, production, finance&#8230;), on ne peut pas r\u00e9duire les gaspillages. \n\n<\/p><p>Mais les process seuls ne valent rien sans les hommes et les femmes (3e P) qui les portent : \u00e0 Toyota, on dit que \u00ab\u00a0c&rsquo;est celui qui fait qui sait\u00a0\u00bb. Il y a un fort ancrage sur le d\u00e9veloppement des collaborateurs. \n\n<\/p><p>Et \u00e7a nous am\u00e8ne au 4e P : les Probl\u00e8mes. Certains penseurs lean disent, et je partage cette vision, que le Lean, c&rsquo;est aussi une fa\u00e7on de r\u00e9soudre les probl\u00e8mes en d\u00e9veloppant les personnes. Un syst\u00e8me apprenant, en somme. \n\n<\/p><p>On va alors \u00e9tudier plus en d\u00e9tail les 4P : Philosophie (la strat\u00e9gie), Process (les m\u00e9thodes), People (les gens de terrain), Probl\u00e8mes (la r\u00e9solution collective).   <\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-35253cbb obeya-content-links elementor-widget elementor-widget-heading\" data-id=\"35253cbb\" data-element_type=\"widget\" data-e-type=\"widget\" id=\"anchor1\" data-widget_type=\"heading.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Le P1 - Philosophie \u00e0 long terme<\/h2>\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-7f04752 elementor-widget-tablet_extra__width-initial elementor-widget elementor-widget-text-editor\" data-id=\"7f04752\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Lorsqu\u2019on aborde une transformation organisationnelle, il faut donner du sens. Ce n\u2019est pas juste pour baisser les co\u00fbts ou am\u00e9liorer la qualit\u00e9. Il faut que l\u2019ensemble des collaborateurs adh\u00e8rent \u00e0 une strat\u00e9gie claire, partag\u00e9e, align\u00e9e. <\/p><p>\n\nSortir du court-termisme financier ax\u00e9 uniquement sur la rentabilit\u00e9 des capitaux propres. Attention, ce n\u2019est pas qu\u2019il ne faut pas \u00eatre rentable, mais il faut r\u00e9concilier \u00e9conomie et social. Une vision court-termiste peut \u00eatre un frein \u00e0 la transformation.  \n\n<\/p><p>On parle souvent de <a href=\"https:\/\/www.iobeya.com\/fr\/blog\/4-raisons-de-digitaliser-votre-sqcdp\/\">SQDCP<\/a>: S\u00e9curit\u00e9, Qualit\u00e9, D\u00e9lai, Co\u00fbts et Personnels. A mon sens, on devrait m\u00eame mettre le C \u00e0 la fin, car le co\u00fbt vient en dernier, r\u00e9duire les co\u00fbts est une cons\u00e9quence des actions d\u2019am\u00e9lioration. \n<\/p><p>C\u2019est important d\u2019avoir une vision partag\u00e9e, une stabilit\u00e9 dans l\u2019entreprise, et d\u2019envoyer des signaux clairs.    <\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-7a7cf8b obeya-content-links elementor-widget elementor-widget-heading\" data-id=\"7a7cf8b\" data-element_type=\"widget\" data-e-type=\"widget\" id=\"anchor2\" data-widget_type=\"heading.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t<h2 class=\"elementor-heading-title elementor-size-default\">Le P2 - Le bon processus pour produire les bons r\u00e9sultats <\/h2>\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t<div class=\"elementor-element elementor-element-60e77f72 elementor-widget-tablet_extra__width-initial elementor-widget elementor-widget-text-editor\" data-id=\"60e77f72\" data-element_type=\"widget\" data-e-type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t\t\t<p>Le deuxi\u00e8me P : les Processus. Ce sont eux qui produisent les r\u00e9sultats. Si vos process tiennent uniquement gr\u00e2ce aux personnes, vous avez un probl\u00e8me. \n\n<\/p><p>Il faut viser la fluidit\u00e9 : r\u00e9duire les tailles de lots, \u00e9viter les grands batchs, que ce soit en industrie ou dans les services. \n\n<\/p><p>Exemple : si je passe toutes mes commandes le vendredi apr\u00e8s-midi, j\u2019envoie une vague dans le syst\u00e8me, cr\u00e9ant stocks et encours, qui masquent les dysfonctionnements. \n\n<\/p><p>D\u2019o\u00f9 le besoin de flux tir\u00e9s : produire uniquement ce que demande le client. Le flux tir\u00e9 r\u00e9v\u00e8le les d\u00e9fauts. Produire en juste \u00e0 temps oblige \u00e0 \u00eatre bon, car toute variabilit\u00e9 d\u00e9stabilise le syst\u00e8me. \n\n<\/p><p>Le lissage de production (heijunka) est cl\u00e9 : envoyer des signaux stables aux producteurs, cr\u00e9er un environnement fiable. C\u2019est un vrai challenge. \n\n<\/p><p>Mais pour qu\u2019un flux tir\u00e9 fonctionne, il faut avoir travaill\u00e9 la qualit\u00e9 et r\u00e9duit les variabilit\u00e9s. Sinon, on compense avec des stocks et des personnes qui courent partout. \n\n<\/p><p>Une m\u00e9taphore que j\u2019aime bien : celle du bateau et des rochers : l\u2019entreprise est un bateau, le niveau d&rsquo;eau les stocks. Les rochers repr\u00e9sentent les d\u00e9fauts.
